Client's Business Challenge
In response to increased competition, this global education company — sought to modernize & scale its global test delivery capability: scaling its delivery channel 10X (to thousands of test sites in over 160 countries) and re-imagining the technology that supported its end-to-end value chain.
Our Approach
We conducted a thorough current state assessment of each link in the company’s value chain to understand the existing constraints that were hampering scalability and market competitiveness. We then mapped out a future state value chain and operating model that addressed those constraints and framed a technology blueprint for a scalable, integrated technology solution capable of meeting this ambitious target. We conducted a structured, multi-tiered build/buy/partner analysis to source best-of-breed capabilities for several components of this future state architecture and implemented & piloted this solution: in segments and end-to-end, leading up to the global launch and rollout. A key element of making this solution economically viable at 10X scale, was to dramatically streamline crucial value chain components such as test scoring for tens of millions of tests delivered each year. To meet this challenge we led the development of AI-based automated-scoring engines capable of scoring assessments at scale for a fraction of the cost and time required by human scorers. As this capability was designed to run alongside human scoring teams (e.g. a human-in-the-loop-AI model), it required the development of new data sets, workflows, usage policies, governance models, and monitoring tools to enable this hybrid scoring approach.
Value Delivered
The resulting solution was launched on-time, on-budget, enabling the client to dramatically scale (10X) its digital testing capabilities worldwide in a manner that leap-frogged the competition with a moat of capabilities including: global reach (thousands of sites in 160+ countries), AI-based automated scoring, industry-leading test security, operational efficiency, pricing power, product quality, and customer convenience that could not be matched. This solution also contained multiple industry-firsts that were awarded US Patents for the novelty, ingenuity, and scientific/engineering break-throughs they embodied. In addition to generating $1B in Revenue in its first 5 years in operation, this effort was also recognized with CIO Magazine’s Bold 100 Award — an award for which over 2,000 global companies and government organizations competed, but only 100 entities received the award.
